A 1–12 Grade virtual school. Not a chatbot with a school theme — an actual institution with rooms, staff, curriculum, progress tracking, career pathways, interventions, and safety escalation.
Design philosophy: the school is the product; AI is an interchangeable layer. Without any AI provider, the school works completely. Every room, lesson, and staff conversation has a fallback. Connect a provider and tutoring routes through it — but the school never hands over curriculum, grading, or student records.
Core Systems Divisions — Elementary (1–5), Middle (6–8), High School (9–12). The map, staff, and tone reshape around the student's grade.
The Map — 28 rooms across 7 sections: Welcome, Core Academics, Technology, Creative Arts, Advanced, Wellness, Support. Rooms unlock by tier, are searchable, and remember scroll position.
Curriculum — Math, Science, ELA, and Computer Science, organized into units and lessons. Each lesson has typed activities (read, example, practice, problem, assessment) with per-step completion, mastery, and attempt tracking. "Continue where you left off" resumes at the exact step.
Career Pathways — Video Game Design with weighted competencies: Programming, Design, Math, Storytelling, Art, Audio, Problem Solving, Project Development, Entrepreneurship. Percentages come from real completed lessons.
Interventions — When the school detects 4+ attempts with accuracy under 60%, it suggests a six-step repair path. Repair, not punishment.
Staff & Escalation — 28 staff with distinct personalities. A five-level ladder runs Normal (L0) → Academic (L1) → Repeated Difficulty (L2) → Adult Requested (L3) → Safety (L4). Level 4 shows a trusted-adult screen.
The AI Layer 14 providers: three local (Ollama, LM Studio, Jan — no key, no cost) and eleven cloud (OpenAI, Anthropic, Gemini, Groq, DeepSeek, Mistral, OpenRouter, xAI, Together, Hugging Face, Custom). Models discovered live. A fallback chain switches providers automatically. Health monitor pings every 60 seconds.
How to Use the App Open the file. Choose "Save to this device" or "Start fresh."
Set your grade in the header or Settings.
Start on Home. "Continue learning" resumes your exact step.
Open the School Map. Search, scroll, click any unlocked room.
Choose a mode. Learn, Practice, Talk, or the room's staff member.
Work through a lesson. Mark "I got it right" or "I need help."
Talk to staff from the Staff page, a room, Help, or the floating chat button.
Connect AI (optional). Settings → AI Provider → pick provider → paste key → Find models → pick model → Test connection → Use this provider.

Pick a provider. Local and cloud are grouped separately.
Paste a key if needed and click Save key.
Click Find models to load the live list.
Select a model.
Click Test connection — sends "Reply with the single word OK."
Click Use this provider to activate, start the monitor, and log the event.
On failure, the school falls back to built-in replies and tries the next provider in your chain. With nothing connected, the school still works fully.

Key Safety Never paste a key into a public repo, screenshot, or chat. Store keys in a password manager or gitignored .env. Set spending limits. Revoke anything that may have leaked. Inside the school, keys persist only when "Save to this device" is on.
Most AI tutors are a chat box with a system prompt. iNcredible School inverts that. It treats the institution curriculum, progression, staff roles, safety routing, records — as the real product, and AI as a swappable component that can be local, cloud, or absent. One file, offline-capable, privacy-respecting, and it never sends progress, identity, certificates, or other students' data anywhere.
